AI Agents vs Workflow Automation: When to Use Each
A decision framework for choosing deterministic automation, agentic behaviour or a controlled combination.
Workflow automation and AI agents solve overlapping but different problems. The right choice depends on how predictable the task is, how much judgment it requires and what happens when the system is wrong.
Prefer deterministic workflows for known paths
If the steps, inputs and business rules are clear, conventional workflow automation is usually easier to test and operate. It provides predictable execution and straightforward exception handling.
Use agentic behaviour for bounded ambiguity
Agents can help when the system must choose among tools, interpret varied inputs or adapt a plan. That flexibility adds risk. Tool permissions, time and cost limits, tracing and approval points should be explicit.
Hybrid designs are often strongest
A deterministic workflow can govern the overall process while an AI component handles classification, extraction or a constrained tool-selection step. This keeps the operating boundary understandable.
Consequence should determine control
The more consequential an action, the stronger the review and authorization model should be. An agent preparing a draft is different from an agent submitting a financial transaction.
